How to calculate the ROI of AEO
Calculate AEO ROI as `(incremental gross profit attributable under an agreed method - total AEO cost) / total AEO cost * 100`. The arithmetic is simple; estimating incrementality is the hard part. Include labor, tools, content, engineering, research and governance in cost. Estimate benefit using controlled experiments where possible, then supported referral, conversion and pipeline evidence with explicit probability and margin assumptions. Report a conservative, base and upside scenario rather than converting every AI mention into revenue.
Define the investment boundary first
Choose a measurement period and list the work included: technical audits, structured data, content updates, expert review, monitoring, analytics, sales enablement and remediation. Count internal hours at an agreed loaded rate, external services, software and recurring maintenance. Separate one-time foundation costs from ongoing operating costs so leaders can understand payback and future run rate. Do not omit work performed by product, legal or engineering merely because it sits outside the marketing budget.

Estimate benefit from the strongest available evidence
A randomized or matched holdout can support an incremental estimate when topics, markets or pages can be treated separately. Otherwise combine identifiable AI referral conversions, credible buyer disclosures and assisted-conversion evidence, deduplicated at person or account level. Apply historical close rates and margin only to the relevant stage, and discount open pipeline for uncertainty if finance accepts that convention. Keep pipeline, booked revenue and gross profit in separate columns. Mentions, citations, recommendations, sentiment, accuracy and share of voice are leading indicators, not currency.
Build scenarios that reveal assumptions
A scenario should expose traffic coverage, conversion rate, average order or contract value, contribution margin, attribution share, implementation lag and retention assumption. The conservative case can use only directly supported outcomes; the base case can include audited assisted conversions; the upside case may include probability-weighted pipeline. Never choose a confidence factor merely to reach a target ROI. Sensitivity analysis is more useful: show which assumption changes the decision and what evidence could narrow that uncertainty.

- Collect answer metrics and downstream outcomes without combining their units.
- Estimate incremental gross profit using the highest-quality evidence available.

- Reconcile forecasts with actual costs and closed outcomes on a fixed cadence.
Use visibility monitoring to improve the decision, not manufacture return

Account for benefits that are not direct revenue
Include non-revenue benefits only when they are measurable and non-overlapping. A reduction in staff time answering repeated factual questions can be valued with sampled handling time and loaded labor cost; avoiding a hypothetical reputation crisis cannot be booked as savings. Keep strategic benefits such as better source governance or lower information risk in a separate narrative. Reforecast when actual conversion, close-rate or cost data arrives, and preserve the earlier forecast for accountability. Compare AEO with the next-best use of the same people and budget, not with doing nothing in an imaginary world. Run the calculation both with and without softer benefits so decision-makers can see whether the investment case depends on them. A negative or inconclusive result is useful if it stops low-value activity, improves organizational learning and redirects investment toward evidence customers actually use.
