Competitor analysis: how to see who AI recommends instead of you
A competitor analysis for AI visibility means asking ChatGPT, Claude, Gemini and Perplexity the same questions your customers ask, and systematically noting who gets recommended instead of you. This often reveals a completely different competitor list than the one you know from Google rankings or industry meetings, because AI models weigh different signals.
Why AI competitors are not always the same as Google competitors
A business that ranks highly on Google due to strong technical SEO and many links can still be absent from AI answers if it lacks third-party mentions or has little structured, fact-based content. Conversely, a lesser known player with good press coverage and consistent information across the web can be recommended more often by a language model than the established market leader. This is why a dedicated AI-focused competitor analysis is worth the time, even if you already know the competitive landscape from search.
How to map out who gets recommended
- Ask the same realistic purchase questions you would test in an AI visibility audit, and note who is mentioned in each answer.
- Count how often each competitor shows up across questions and models. One mention is coincidence, repeated mentions are a pattern.
- Notice the order competitors are mentioned in. Whoever is mentioned first or most thoroughly likely has stronger signals the model trusts.
- Check what the model says about each competitor. The description often reveals which strengths (price, specialization, location) the model believes they have.
Find out why the competitor is preferred
Once you have identified who repeatedly gets recommended instead of you, the next step is to find out why. Look at the competitor's website for clear, concrete content that answers questions directly. Search for the competitor's name and see how many third-party mentions, press clippings and industry listings show up compared to your own. Check whether the competitor has structured data in place, something you can quickly verify with the schema generator on your own page as a reference for what is missing.
Common mistakes in the competitor analysis
- Only testing one model. ChatGPT, Claude, Gemini and Perplexity can give completely different recommendations for the same question.
- Only asking broad questions. A local or niche business should test with questions that resemble what its own target audience actually asks, see GEO vs SEO for why general questions often give misleading results.
- Analyzing once and never again. The competitive picture changes as other businesses actively work on their own AI visibility.
Make the analysis a routine
Your competitors do not stop working on visibility just because you have done one mapping. The most valuable insight comes from seeing change over time: does a new competitor appear, does an old one disappear, or does the description of you change after an action you have taken.
